You have outsourced your thinking. Microsoft's CEO just said the quiet part out loud.

Satya Nadella says companies that rely wholly on the major AI labs may not survive. He is right, and the reason is simpler than he made it sound. Every prompt you send is data you cannot get back.

Satya Nadella went on CNN last weekend and said something most enterprise software vendors would never admit, especially one invested in two of the biggest AI labs on earth. Companies that rely wholly on proprietary AI providers, he said, ultimately will not survive. "Any firm that doesn't have this control, I will claim will not remain a firm, because you've essentially outsourced your thinking."

Coming from an investor in both Anthropic and OpenAI, that is not a small thing to say. He is warning enterprises off the exact products his own company profits from, which is precisely why the warning is worth taking seriously.

01The part everyone already knows but keeps ignoring

Here is what "outsourcing your thinking" looks like inside most companies today. Employees paste sensitive information into AI chatbots constantly, without thinking twice, because it feels like using a search engine, not handing data to a third party. Recent research puts the number at 77 percent of employees having shared company data with AI tools, with over a quarter of what gets pasted qualifying as genuinely sensitive. Source code, client records, financial models, legal drafts. One industry report tracked a 93 percent year-on-year jump in enterprise data flowing into AI tools, adding up to over 18,000 terabytes in a single year.

Most of this happens through personal accounts sitting entirely outside whatever security stack the company has invested in. Nobody signed a form. It just happens, prompt by prompt, because the AI tool is right there in the browser.

◆ The policy problem underneath the leak
Even where a company deliberately picks a vendor and reads the fine print, that fine print can change. Retention policies and training data policies sit at the discretion of a company you do not control. You are not protected by a policy you did not write and cannot enforce. You are protected by not sending the data in the first place.

02Nadella's actual proposal, and where we agree with him

What Nadella is pushing for is a layer of separation. Keep your prompts and usage data somewhere you control, so no single provider's decision leaves you with nothing. Keep the harness, the layer that governs how a model is used, separate from the model itself, so any one provider can disappear and you keep functioning.

We wrote about that harness concept in detail last week, in the context of defence. The same logic applies here for a commercial reason. A good harness wrapped around an average model consistently outperforms a weak setup wrapped around a great one, because the harness is where the discipline lives. The model is replaceable. The harness is not.

Where we go further than Nadella is on what "your own model" needs to mean. Renting more infrastructure from Microsoft's cloud is still renting. The only version of this that closes the leak is a model running on your own hardware, trained on your own data, that never sends a single token outside your walls at all.

03This is no longer a compromise

Two years ago, choosing open-source over a frontier proprietary model meant giving something up. That gap has closed faster than most people noticed. Models like Qwen and DeepSeek now sit competitively with, and in several published benchmarks ahead of, the closed alternatives on reasoning and coding, while running entirely on infrastructure you own. Enterprises that have already switched report meaningfully higher returns than the ones still paying per token to a provider that could change its policy tomorrow.

Once you have downloaded the weights, they are yours. No directive, no policy change, and no pricing decision made in another country can take that away. That is the entire point.

// Takeaways

  • Microsoft's own CEO says firms that fully outsource their AI thinking to proprietary labs will not survive, and he has little incentive to overstate the risk.
  • 77% of employees have already pasted sensitive company data into AI tools, much of it through personal accounts no security team can see.
  • A vendor's data retention policy can change at any time. You are not protected by terms you did not write and cannot enforce.
  • Open-source models like Qwen and DeepSeek now match or beat proprietary alternatives on real benchmarks, and can run entirely on infrastructure you control.
  • A strong harness around a modest model beats a weak setup around a great one. The discipline lives in the harness, not the brand name of the model.

Nobody is going to build this for you, and no vendor benefits from telling you to build it yourself. Trusted Hub does. We help organisations train and deploy their own models on their own data, wrapped in a harness that keeps the whole system accountable, so that no single provider's decision can ever leave you standing still.
